I was responsible for the Japanese program at a high school for many years, as well as being the department head for modern languages. I completely recreated the entire 4 year program. Throughout the first 4-5 years there, I more than doubled the size of the Japanese program.
I use TPRS(Teaching Proficiency Through Stories) / CI (Comprehensible Input) in all of my Japanese classes. Very simply this means instead of teaching grammar rules and conjugation lists, I use stories. This largely involves co-creating stories with my students in class. It also involves them reading and writing a lot of stories themselves. This leads to a much more natural understanding of the language really empowering them to actually make use of it.

I have also published some books which are available on my website at easyjapanesestories.com. These are either short novels or collections of short stories, both of which are designed to be accessible to Japanese learners.
